Lloyd and Seb shaking hands inside a cedar sauna
A first idea for Seb, from Lloyd

What if we went all in for a year?

You lead the builds, I lead the growth, and we own it half each. Same name on the van, same shirt.

The idea

We'd run it as one business.

A new company called Vision Wellness. Saunas, cold plunges, garden rooms and home gyms. We wouldn't be client and supplier any more, we'd be partners.

Seb

You design and build

Your builds stay the reason people buy. You lead every job and the people on it.

Lloyd

I grow it

Brand, content, ads, website, leads and follow up. My production team comes with me, and I'm on camera next to you.

Together

Half each, same risk

Owned 50/50. Profit split 50/50. We go in together and we grow it together.

Where we've already got to

It's worked once already.

Over £150,000Of confirmed work from 4 jobs
53 leadsFrom £424 of lead ads, about £8 each

That was a small budget, one look, and me as your supplier. I think we can do a lot more with everything behind it.

What we've got to work with

This is why it works on camera.

Your builds, shot on 5 November. Most trades can't look like this.

How we'd price it

Start from your £7,000 sauna.

Your recent sauna took 15 days and made £7,000 after costs, which is about £470 a day on site. So here's a first go at pricing everything else the same way.

The brand

A new mark that's both of us.

An option to talk through

One roof, or four names?

There are two ways we could set this up, and I'd want your take on it. Either way we could start as one and split out later.

Vision Wellness logo

Option 1

All under one roof

Everything sits under Vision Wellness, with one website and one Instagram. It's simpler to run, and every build helps the same name. It's what the mock ups further down show.

Vision Saunas logoVision Plunge logoVision Rooms logoVision Gyms logo

Option 2

Four names, one family

Each part gets its own name and colour, a bit like you see with other companies, such as All Solar Works. Each one speaks straight to the person buying it, but there's more to look after.

What the four could look like

It's the same V every time, and the dot changes for each one: the heat, a drop of water, a garden room and a weight plate.

The upgrade

What your customer sees, start to finish.

Everywhere someone meets the business, it should look as good as what you build.

  1. An Instagram ad for Vision Wellness on a phone

    They see us

An ad with both of us in it. They tap through to a site that looks like what you build.

A proper page for every build, with real prices, so the people who get in touch can afford it.

  5. Mock upBlack polo, cap and quarter zip with the logo

The team looks like a team

Polo, cap and quarter zip for everyone on site, you and me included.

  7. Vision WellnessBoth of us in it, on real builds.

    It becomes the next ad

We film the best builds, and each film brings in the next customer.

Who does what

You never chase a lead again.

Clear lines, so nobody's carrying it all. Every customer still gets you for the build.

The deal

We'd own it half each.

This is only how I'd start the conversation. Nothing here is fixed.

You put in

The craft

Over 15 years on the tools, the Vision name and your builds so far. You lead every job, and your reputation is on every one.

I put in

The growth, and my own money to test it

The ads, the filming, the editing and my team's costs come out of my pocket for the first six months. Obviously it's a lot of stuff I'm still covering, and that's before my time and my kit, but I'm happy to because I believe in this.

OwnershipA new company, 50/50.
The riskShared. If it works we both do well, and if it doesn't we both feel it.
Start smallWe test the ads and see what comes back. We put more in once the results are there.
From month 7If it's working, the business pays for its own marketing, before we split anything.
ProfitSplit 50/50 after all costs.
Check insEnd of March, June and September. If it isn't working, we say so.
If we stopWe stop clean. You keep Vision Saunas and your builds.

The goal

Where we could grow to.

I don't expect us to hit 26 builds in the first year, but I think we can grow to that number, so it's the target I'd aim at. I don't want to try a month and see how it goes. I want to give it a proper year and build from there.

How it could grow, in builds a year

SteadyTargetStretch

What the first year could look like

  1. Q1

    Build it

Company set up. New brand, website and price list. First shoot, ads live.

  2. Q2

    Fill the diary

Cold plunges launch. First full retreat, filmed start to finish. First hire, if the work's there.

  3. Q3

    Open up the range

Garden rooms and gyms go live, as the diary allows.

  4. Q4

    Prove it

We look at what worked, then plan how we grow in 2028, including when a second crew makes sense.

The numbers

What it could pay us.

A rough idea, that's all. You haven't been through any of this yet, and none of these costs are fixed. It's what three different sizes of business might look like if we ran this as one company, rather than you on your own. I'd expect the first year to sit nearer Steady, and for us to grow from there.

How I got to these rough numbers
  • Profit comes from your £7,000 sauna, which is what was left after costs, at about £470 a day on site. It's one job, so we'd check it against your others first.
  • I've guessed 1 in 20 leads becomes a job, at about £35 a lead. Last time was about £8 a lead and 4 jobs from 53 leads, on a small budget, so I've been cautious.
  • Ads start small, and we only put more in when the results are there. At Target size we'd need about 520 leads a year.
  • All costs means marketing, team costs and running costs, for the full year, also guessed. I cover the first six months of marketing myself, so that part wouldn't come off the split. My own time isn't counted.
  • Target is about 86 crew weeks. One crew gets about 44 in a year, so it needs a second crew and maybe some subbies. That's why it's something we'd grow into, not day one.
  • Leads don't turn into jobs overnight. Big jobs can take months, which is another reason the first year sits nearer Steady.
  • Steady is what it looks like if we keep the ads small all year. That's about 10 to 16 builds, depending on how many people say yes. Everything here is before tax and before VAT.
Real, 5 NovemberSeb and Lloyd stood together inside a cedar sauna, talking to the camera

Why I want this

I want to be in it with you.

I've spent years growing other people's businesses from the outside. I want one I'm properly inside.

I love health and wellness. I love a bespoke build. And they look incredible on camera, which you can't say about most trades.

I've already got a full production team working on client jobs. They'd work on ours too.

This isn't me helping you out, and it isn't you carrying me. We'd both have skin in it, with your name and your hands on one side and my money and my team on the other. If you really want to scale this, I'd love to do it with you, as a team.

To talk through

What we'd need to work out.

If we really went for it for a year, what could happen?

Have a read. Then let's sit down and pull it apart.
